A useful sales-to-operations handoff contains the accepted scope, governing documents, customer contacts, delivery constraints, open issues and a named receiving owner. It should explain what has actually been agreed and what still needs a decision. Changing a deal stage alone does not establish that this information exists.
Design the handoff with the receiving team. Sales may consider the customer commitment clear while operations still needs site access, participant numbers or the approved schedule. The checklist should reflect those operational decisions.
A fictional training booking
Deal D-82 is marked won for a two-day workshop. The quote covers 16 delegates at the customer’s office, but the latest email asks whether four additional people can attend. A trainer has been suggested but not confirmed. The customer’s purchase order names a different internal contact from the original enquiry.
The handoff should show the accepted 16-person scope, the pending capacity question and the unconfirmed trainer. It should not convert every recent email statement into a confirmed delivery requirement.
| Section | Content | State |
|---|---|---|
| Accepted scope | Two days, 16 delegates, quote v3 | Linked to acceptance evidence |
| Requested change | Four additional delegates | Awaiting decision |
| Delivery resource | Trainer candidate T-9 | Not yet confirmed |
| Customer coordination | Operational and purchasing contacts | Roles to verify |
Agree a minimum receiving checklist
- Customer, project and receiving-team identifiers.
- Accepted quote or scope version with evidence.
- Dates, locations and known operational constraints.
- Contact roles rather than one undifferentiated name.
- Outstanding questions, assumptions and change requests.
- Responsible owner and expected next action.
- Links to the exact supporting files.
Keep the checklist proportionate. A repeat delivery may need fewer fields than a bespoke programme. Conditional requirements should be explicit so staff understand why a particular handoff needs extra information.
Separate commercial and operational states
Use distinct states such as commercially accepted, ready for operations review, received by operations and delivery confirmed. This prevents a won-stage automation from creating the impression that scheduling or fulfilment has already been agreed.
On Professional and higher plans, Pipedrive says required fields do not stop deal progression when fields are updated via import, bulk-editing, API, automations or third-party integrations. Test every path that can trigger your handoff, including imports and integrations, rather than assuming a CRM form requirement controls the whole process.
The receiving team should acknowledge the handoff or return a specific missing-information request. A notification being delivered does not prove that somebody has accepted responsibility for the work.
Use assistance to assemble, not invent
An assistant can organise approved records into a concise brief and identify unresolved discrepancies. Each important statement should link to the quote, message or operational record that supports it. If the source is unclear, retain that uncertainty.
For D-82, the draft might say “capacity increase requested; not confirmed”. It should not state “20 delegates booked” because that would transform a question into an operational commitment.
Test changed scope and missing owners
Include a handoff where the customer changes the site after acceptance, one where a receiving owner is absent, and one where a file link is inaccessible to operations. These are ordinary coordination failures that a successful notification cannot detect by itself.
Also test a deal reopened after cancellation. An old handoff should not create a second live job without a deliberate transition. Preserve the relationship between the deal, previous handoff and current operational record.
Walk through the receiving task
Have operations complete several authorised handoffs using only the proposed brief. Record what they still need to ask, which statements they cannot verify and where ownership is unclear. Improve those fields before adding automatic triggers.
A sales handoff workflow should be judged by whether the receiving person can take the correct next step with evidence, not by how quickly a message appears in their inbox.
